A product manager showed me their AI roadmap last month. Fifteen different use cases, all marked “high priority.” When I asked which problems they were solving, she said, “We need to show we’re innovating with AI.”
That’s not an AI implementation framework. That’s a justification for a solution you’ve already decided on.”
I see this pattern everywhere. Teams know they’re “supposed to” use AI, so they start with AI and work backward to find problems it might solve. The pressure is real—executives read about AI in Harvard Business Review, competitors announce AI features, and suddenly everyone needs an “AI strategy.”
But here’s what I’ve learned working with teams on AI adoption: the most valuable decision you can make is often the decision not to use AI at all.

The Real Cost of the Wrong Solution
When AI is the wrong solution, you don’t just waste money on the implementation. You create ongoing costs that compound over time.
I’ve seen teams spend six months building an AI system to automate a process that takes someone two hours a week. The math doesn’t work. Even if the AI works perfectly—which it won’t—you’re looking at months of maintenance, monitoring, and eventual replacement when the underlying models change.
The cost isn’t just financial. There’s organizational cost too. Your team spends time managing a complex system instead of working on actual business problems. Stakeholders lose trust when the AI doesn’t deliver the promised results. And you’ve set a precedent that every problem should be solved with the newest technology, regardless of whether it fits.
An AI Implementation Framework for Better Decisions
I use a simple set of filters before any AI conversation goes further. If the answer to any of these is wrong, AI is probably the wrong solution.

Filter 1: Is This Actually a Problem Worth Solving?
Start here, not with AI capabilities. What’s the business impact of this problem? What happens if you don’t solve it at all?
I worked with a team that wanted to use AI to categorize customer feedback. When we looked at the actual volume, they were getting about 30 pieces of feedback per week. A human could categorize those in 20 minutes. The problem wasn’t worth solving with any technology, let alone AI.
The test: If someone asked you to justify this project without mentioning AI, could you make a compelling case? If not, you’re solving for “we used AI” instead of “we created value.”
Filter 2: Do You Need Probabilistic Output?
AI is probabilistic. It gives you answers that are usually right, sometimes wrong, and occasionally confidently incorrect in ways you can’t predict.
That’s fine for some problems. If you’re generating first-draft marketing copy, 80% right is good enough—a human will edit it anyway. But if you’re calculating payroll, routing emergency calls, or making compliance decisions, probabilistic isn’t acceptable. You need deterministic systems that do the same thing every time.
I’ve seen teams try to build elaborate validation layers on top of AI to make it more reliable. At that point, you’re spending more effort managing the AI than you would have spent just solving the problem directly.
The test: What happens when the AI is wrong? If the answer involves significant cost, risk, or manual cleanup, you probably need a deterministic solution.
Filter 3: Can You Clearly Define Success?
This is where most AI projects fall apart. Teams know they want AI to “help” with something, but they can’t articulate what success looks like in measurable terms.
I ask teams: How will you know if this is working? What’s the specific outcome you’re measuring? When they say things like “better insights” or “faster analysis,” I know we have a problem. Those aren’t measurements. They’re wishes.
AI needs clear evaluation criteria, and those criteria need to connect to business outcomes. If you can’t define what “good” looks like before you start building, you definitely won’t be able to evaluate whether you succeeded.
The test: Write down three specific metrics you’ll use to evaluate this AI system. If you can’t, or if those metrics don’t connect to actual business value, stop.
Filter 4: Is the Data Actually There?
AI needs data. Not just some data—the right data, in sufficient volume, with acceptable quality.
I’ve watched teams commit to AI projects based on the assumption that they’ll “clean up the data along the way.” They never do. Data preparation becomes the entire project, and by the time they’ve fixed the data quality issues, they realize they could have solved the original problem without AI.
Or worse, the data doesn’t exist at all. They’re hoping AI will generate insights from information they don’t have. That’s not how this works.
The test: Can you show me the actual data right now? Not a sample or a proof of concept—the real data you’ll use in production. If you can’t, you’re not ready for AI.
Filter 5: Do You Have the Organizational Capacity?
AI systems require ongoing attention. Someone needs to monitor performance, catch drift, handle edge cases, and eventually retrain or replace the model. That’s not a one-time project—it’s a permanent operational commitment.
Most teams underestimate this. They budget for building the AI but not for maintaining it. Six months later, the system is quietly degrading and no one has time to fix it.
The test: Who specifically will own this system after launch? What percentage of their time will it require? If you don’t have answers, or if the answer is “we’ll figure it out later,” you’re not ready.
Better Alternatives to Consider
When AI fails these filters, what should you do instead?
Sometimes the answer is simpler than you think. Many problems can be solved with:
Clear business rules. If you can write down the logic, you don’t need AI. A decision tree, a spreadsheet, or basic automation will be faster, cheaper, and more reliable.
Better processes. I’ve seen teams try to use AI to fix broken workflows. The AI can’t fix the underlying process problem—it just makes a complicated mess of a simple mess.
Human judgment at the right points. Some decisions require context, nuance, and accountability that AI can’t provide. Instead of automating the entire process, identify where human judgment adds the most value and design around that.
Nothing at all. Not every problem needs a solution. Some things are fine the way they are. Some inefficiencies are actually features—they create space for important but unmeasured work.
What This Means for Your Team
Using this framework means saying no more often than yes. That’s uncomfortable when everyone around you is saying yes to AI.
But here’s what I’ve observed: teams that are disciplined about when they use AI build better systems and maintain trust with stakeholders. They avoid expensive failures. And when they do use AI, they use it for problems where it actually makes sense—which means those projects are more likely to succeed.
The goal isn’t to avoid AI. It’s to use it strategically, where it creates real value and where you can sustain it over time. Everything else is just expensive experimentation that you’re calling innovation.
The next time someone proposes an AI solution, run it through these filters. You might find that the best decision is the one that saves you from building something you don’t need.
